Who should sit in the architecture session?

Architecture sessions fail quietly when the wrong people are in the chairs. Engineers may agree on elegant modules while the warehouse manager still believes stock adjustments happen on paper at bay three.

A useful minimum set

  • Decision-maker who can accept trade-offs without escalating every choice
  • Operational lead who knows how work actually moves on busy days
  • Technical lead who will maintain the application
  • LeafHub facilitator (or internal equivalent) who keeps decisions written

Finance or compliance joins when money movement or regulated records are in scope — not as audience members for every diagram.

A pattern we discourage

Sending only the agency account manager. They can schedule well and still miss the seam where two departments disagree about ownership. Disagreement is valuable; it belongs on the board during discovery, not in a post-launch incident.
